
The BMW R1100S does not need more power to be enjoyable.
But it does respond well to better fuelling and ignition calibration.
For many owners, the John Gemi performance chip is one of the most interesting low-cost upgrades available for the Motronic-controlled Oilhead engine. It replaces the removable EPROM inside the Bosch Motronic ECU with a revised map intended to improve throttle response, low-rpm smoothness and mid-range pull.
The attraction is obvious: no visible modification, no extra wiring, no permanent changes to the motorcycle and no need to fit a Power Commander or external tuning box.
It is also inexpensive compared with most performance upgrades. But it should be approached honestly.
This is not a guaranteed 10 hp conversion. It is a revised ECU map, and the result depends on the condition and specification of the individual motorcycle.
Owners commonly report crisper throttle response, stronger low- and mid-range pull, reduced surging and a more willing engine. Some also report improved fuel economy.
For a healthy R1100S that already has correct valve clearances, good plugs, no intake leaks and properly synchronised throttle bodies, it can be a worthwhile upgrade.
For a poorly running bike, it is not a cure.
What the Chip Changes
The John Gemi chip replaces the removable EPROM in the Bosch Motronic ECU.
That EPROM contains fuelling and ignition information. The replacement chip uses revised mapping intended to deliver:
- Smoother low-rpm running
- Crisper initial throttle response
- Stronger mid-range torque
- Faster acceleration through the rev range
- Reduced surging on some motorcycles
- Better compatibility with certain intake or exhaust changes
Enthusiast reports are generally positive, particularly from owners of early single-spark Oilheads. Several describe the largest difference as stronger pickup and more useful mid-range rather than a dramatic change in peak horsepower.
That is exactly how it should be judged.
The R1100S is a road motorcycle. Better response between 3,000 and 6,500 rpm is usually more valuable than chasing a peak dyno number.
What It Does Not Do
A chip cannot fix:
- Incorrect valve clearances
- Poor throttle-body synchronisation
- Worn throttle bodies
- Vacuum leaks
- Old fuel injectors
- Faulty O2 sensor
- Weak fuel pressure
- A tired Hall sensor
- A clogged fuel filter
- Bad plugs or ignition leads
Do not use a chip to tune around a neglected motorcycle.
Bring the engine to a proper baseline first. On an R1100S, that means valves, throttle-body sync, intake condition, fuel system and ignition should already be right.
Only then can you tell whether the chip has genuinely improved the motorcycle.
Is It Suitable for Every R1100S?
Not automatically.
The R1100S used different model years, engine configurations and Motronic calibrations. Buy the chip specifically for:
- Your model year
- Single-spark or twin-spark engine
- Catalysed or non-catalysed exhaust configuration
- Relevant intake or exhaust modifications
John Gemi’s chips have been sold in different stages and versions over time. Recent owner discussions refer to a later “#16” version, but the exact mapping and suitability should be confirmed directly with the supplier before ordering.
Do not fit an unknown chip simply because it came from another R1100S.
Before You Start
This is a simple modification mechanically, but it involves opening the Motronic ECU.
Take your time.
You need:
- John Gemi chip matched to your motorcycle
- Basic tools for tank and ECU removal
- Small screwdriver
- Clean work surface
- Anti-static precautions
- Fresh silicone sealant if the ECU seal needs renewing
- Camera or phone for reference photos
Disconnect the negative battery terminal before removing the ECU.
The Motronic is an electronic control unit. Static electricity, reversed chip orientation or careless handling can cause expensive damage.
Step 1: Remove the Fuel Tank
Remove the seat and side panels as required.
Disconnect the fuel lines, electrical connector and breather lines, then lift the tank clear.
Use this opportunity to inspect the fuel lines, quick disconnects and air-filter condition. It is one of the few occasions where everything is easily accessible.

Step 2: Remove the Motronic ECU
Disconnect the large ECU plug carefully.
Remove the ECU from its mounting position and place it on a clean, dry work surface.
Do not pull on the wiring loom. Release the connector correctly and support the unit while disconnecting it.

Step 3: Open the ECU Carefully
Remove the cover screws and lift the ECU lid carefully.
The cover is sealed. On an older unit, the silicone sealant may need gentle separation. Do not force the casing or bend the cover.
Once opened, identify the original EPROM chip.
Before touching anything:
- Photograph the original chip orientation
- Note the position of the locating notch or arrow
- Avoid touching pins unnecessarily
- Work on a clean, static-free surface

Step 4: Remove the Original EPROM
Lift the old chip evenly from its socket.
Do not lever aggressively from one side. A small chip puller is ideal, but careful, even lifting with a suitable tool also works.
The pins are delicate. If the old chip is worth retaining—as it should be—store it safely in an anti-static bag or protective container.
Keep it with the motorcycle.
A reversible modification is always more valuable than one that destroys the original parts.
Step 5: Install the John Gemi Chip
Install the replacement chip in the same orientation as the original.
The orientation mark is critical.
The arrow or notch on the John Gemi chip must point in the correct direction, matching the original chip and the ECU socket orientation.
Do not force it.
Make sure every pin is aligned with the socket before applying pressure. If a pin bends underneath the chip, stop, remove it carefully and realign it.

Step 6: Re-Seal and Reinstall the ECU
Refit the ECU cover carefully.
Inspect the original sealing material. If it is damaged, dry, incomplete or no longer sealing properly, renew it with a suitable electronic-safe silicone sealant.
The ECU lives beneath the tank, but it still needs to remain protected from moisture and contamination.
Reinstall the Motronic, reconnect the main plug and refit the fuel tank.
Before reconnecting the battery, check:
- ECU connector fully locked
- Fuel lines correctly routed
- No pinched wiring
- No trapped breather lines
- Battery terminals clean and secure
Step 7: First Start and Reset
Reconnect the battery.
With the ignition switched on but without starting the engine, fully open and close the throttle once or twice. This allows the Motronic to register throttle-position information after battery disconnection. BMW’s workshop procedure calls for this after reconnecting the battery.
Start the engine and let it idle.
Check for:
- Normal idle quality
- No warning lights
- No fuel leaks
- Smooth throttle response
- No ECU or wiring-related fault symptoms
Then take a proper road test.
Do not judge the upgrade from two minutes in the garage.
What to Expect on the Road
A healthy R1100S may feel:
- More immediate from small throttle openings
- Cleaner through low-speed traffic
- Smoother at steady throttle
- Stronger in the mid-range
- More eager to accelerate out of corners
Forum reports vary. Some owners describe a significant transformation; others find the gain more subtle. That is normal. Individual motorcycle condition, exhaust specification, intake setup, fuel quality and rider expectation all matter.
The sensible expectation is not “ten extra horsepower everywhere.”
It is a more responsive, better-fuelled R1100S.
John Gemi Chip Versus AF-XIED
This is worth mentioning because both upgrades are often discussed together.
A chip changes the ECU’s EPROM calibration. An AF-XIED works externally through the oxygen-sensor signal and can be adjusted or removed without opening the Motronic.
Some experienced Oilhead owners prefer the AF-XIED approach because it is more easily reversible and simpler to exclude during later fault-finding. Others prefer the John Gemi chip because it changes ignition and fuelling behaviour inside the ECU itself.
Neither is automatically right for every bike.
The John Gemi chip makes most sense when you want a discreet, internal modification and your engine is already in good mechanical condition.
Is It Worth It?
For the right owner, yes.
It is one of the few R1100S upgrades that can improve the riding experience without changing the appearance, adding weight or compromising the bike’s character.
It will not turn the R1100S into a modern superbike.
It should not.
What it can do is make the existing engine feel more awake, smoother and more willing—especially in the real-world rpm range where an R1100S spends most of its life.
That is a worthwhile goal.
